A profitable brand that couldn't scale.

The client was a contemporary fashion brand with strong organic traction and a loyal customer base. They were running Meta Ads at $10K/month with a healthy 4x ROAS — but every time they tried to scale, ROAS collapsed to under 2x and they had to pull back.

The brief was simple in theory: scale spend 10x without losing profitability. In practice, this required rebuilding their entire ad system from the ground up.

Creative-led scaling, not audience-led.

Most agencies try to scale by expanding audiences. I went the opposite direction — collapsing audiences and scaling creative volume instead.

  • i.Account restructure: Consolidated 14 ad sets into 3 broad campaigns using Advantage+ targeting.
  • ii.Creative system: Set up a weekly creative testing pipeline — 8-12 new ads per week across 4 angle categories.
  • iii.Scaling protocol: Budget increases capped at 20% every 48 hours, only on ads with statistically significant performance.
  • iv.Retention loop: Layered Klaviyo email + retargeting to capture revenue that the cold campaigns missed on first touch.

Months of disciplined testing.

Month 1-2: Account cleanup, tracking audit (23% of conversions weren't being attributed properly), and creative production setup.

Month 3-4: Scaling from $10K → $40K monthly. ROAS stabilized at 6.2x.

Month 5-6: $40K → $80K. Introduced TikTok-style UGC creatives on Meta. ROAS climbed to 7.8x.

Month 7-8: $80K → $120K. Layered in retention campaigns. ROAS peaked at 8.4x.

The problem: they were running polished Meta ads on TikTok. The platform punishes that.

TikTok-native, from creative to bidding.

  • i.Creative reset: Killed every existing ad. Replaced with raw, UGC-style content shot on iPhones.
  • ii.Hook obsession: Built a library of 40+ opening hooks. First 3 seconds got tested ruthlessly.
  • iii.Spark Ads strategy: Partnered with 8 micro-creators. Boosted their organic posts as Spark Ads.
  • iv.Campaign structure: Single VBO campaign, broad targeting, 3 ad groups by creative category.

From flop to flow in 90 days.

Days 1-30: Tracking overhaul. Set up Events API. Produced 30 new TikTok-native creatives.

For ongoing campaigns, my minimum monthly ad spend is $5,000. Below that, performance marketing math gets difficult.

Flat monthly retainers. Percentage-of-spend pricing creates the wrong incentives.

Typical range: $2,500 – $8,000/month.

Brands with existing campaigns: 2-4 weeks. Brands starting from scratch: 30-60 days for learning phase, another 30-60 days to stabilize.
