The client was a contemporary fashion brand with strong organic traction and a loyal customer base. They were running Meta Ads at $10K/month with a healthy 4x ROAS — but every time they tried to scale, ROAS collapsed to under 2x and they had to pull back.
The brief was simple in theory: scale spend 10x without losing profitability. In practice, this required rebuilding their entire ad system from the ground up.
Most agencies try to scale by expanding audiences. I went the opposite direction — collapsing audiences and scaling creative volume instead.
Month 1-2: Account cleanup, tracking audit (23% of conversions weren't being attributed properly), and creative production setup.
Month 3-4: Scaling from $10K → $40K monthly. ROAS stabilized at 6.2x.
Month 5-6: $40K → $80K. Introduced TikTok-style UGC creatives on Meta. ROAS climbed to 7.8x.

Every time a brand hits a scaling wall, the instinct is to find new audiences. But in 2026, with Meta's algorithms doing most of the targeting, your creative is your targeting.
