The challenge

A profitable brand that couldn’t scale.

The client was a contemporary fashion brand with strong organic traction and a loyal customer base. They were running Meta Ads at $10K a month with a healthy 4x ROAS, but every time they tried to scale, ROAS collapsed to under 2x and they had to pull back.

The brief was simple in theory: scale spend 10x without losing profitability. In practice, that meant rebuilding the whole ad system from the ground up.

The strategy

Creative-led scaling, not audience-led.

Most agencies try to scale by expanding audiences. I went the other way: fewer audiences, far more creative.

  • Account restructureConsolidated 14 ad sets into 3 broad campaigns using Advantage+ targeting.
  • Creative systemSet up a weekly testing pipeline: 8 to 12 new ads a week across 4 angle categories.
  • Scaling protocolBudget increases capped at 20% every 48 hours, and only on ads with statistically significant results.
  • Retention loopLayered Klaviyo email and retargeting to capture revenue the cold campaigns missed on first touch.
The execution

Eight months of disciplined testing.

Months 1–2
Account cleanup, a tracking audit (23% of conversions weren’t being attributed) and creative production setup.
Months 3–4
Scaled from $10K to $40K a month. ROAS stabilized at 6.2x.
Months 5–6
From $40K to $80K. Introduced TikTok-style UGC creative on Meta. ROAS climbed to 7.8x.
Months 7–8
From $80K to $120K. Layered in retention campaigns. ROAS peaked at 8.4x.
In their words
We finally found someone who treated our brand like a brand, not just an ad account. Nibir’s creative discipline is unmatched.

The lesson

Creative volume beats audience expansion.

Every time a brand hits a scaling wall, the instinct is to find new audiences. But with Meta’s algorithm now doing most of the targeting, your creative is your targeting.

The brands that scale profitably are the ones producing more high-quality ad variations than their competitors. That’s the whole game.
